Both Jame and Lilly are Dark, along with their friends, they plan to play Albus like the fool he is. Sirius and Lupin know the plan and play along with some devilish results. Regulus Black lives and is a father. Everything will work out for the better, and the Wizarding World will be a better place in the end, but that will take time.

Pre-Hogwarts, a runaway Obscurial Harry is found by the Order. They immediately realise that Dumbledore is just as dangerous to Harry as Voldemort’s lingering forces, and work to protect the child.
Good Weasleys, morally grey but good Severus, good Aberforth, bad Dumbledore. Harry is trans, but currently unaware due to dealing with internalised transphobia from her time with the Dursleys.

He succeeds in killing James and Lily but fails to kill one-year-old Harry when the killing curse was reflected back at him. Thankfully, Tom had a contingency in place should he fail, a piece of his soul would enter Elizabeth's body and she would become his final Horcrux.

Without his friends he can’t be brave.
He can’t be brave in front of the man who pushes fear more than Voldemort ever could. He’s small, weak, and no wand to help him he can’t put a fight.
The man is just a muggle, but he feels lesser than.
At least, Voldemort saw him as equal.
Or;
When Harry Potter lands in South Korea’s most notorious (very) muggle chaebol/gangster who treats him like shit.
Harry Potter learns that muggles aren’t that weak, and Voldemort has a big ego.
